How to Fill Out the Decision Matrix
- 1
Define your decision
What are you choosing between? Add the options you want to compare. Three to five options works best: enough to have a real comparison, few enough to stay manageable.
- 2
List your criteria
What factors matter for this decision? Add criteria like cost, quality, ease of use, or strategic fit. Be specific so scoring is consistent.
- 3
Assign weights
Not all criteria matter equally. Distribute percentage weights across your criteria so they add up to 100%. The most important factor gets the highest weight.
- 4
Score each option
Rate every option against every criterion on a 1-5 scale. The tool calculates weighted totals automatically so you can see which option leads.
- 5
Review and export
Check if the result matches your intuition. If not, revisit your weights. When satisfied, export the matrix as PDF to share with stakeholders.
