A decision matrix (also called Pugh matrix or weighted scoring model) is a tool for evaluating multiple options against a set of weighted criteria. Each option is scored on each criterion, and the weighted totals reveal the objectively best choice.
Assign weights (1-5) based on how important each criterion is. Ask yourself: which criterion would I prioritize in a conflict? Criteria weighted 5 have five times the influence on the result as those weighted 1.
A pro/con list is qualitative: you list advantages and disadvantages. A decision matrix is quantitative: you score options on specific criteria with numerical weights. Use a matrix when you have 3+ options and multiple criteria.
5-8 criteria is ideal. Fewer than 3 doesn't add much value over a simple comparison. More than 10 becomes hard to manage and may dilute important factors.
